Follow these steps to start your research paper outline:

  • Decide on the subject of the paper
  • Write down all the ideas you want to include or discuss
  • Organize related ideas into sub-groups

There are three different kinds of research paper outline: alphanumeric, full-sentence and decimal outlines. The differences relate to formatting and style of writing.

  • Alphanumeric
  • Full-sentence

An alphanumeric outline is most commonly used. It uses Roman numerals, capitalized letters, arabic numerals, lowercase letters to organize the flow of information. Text is written with short notes rather than full sentences.

  • Sub-point of sub-point 1

Essentially the same as the alphanumeric outline, but with the text written in full sentences rather than short points.

  • Additional sub-point to conclude discussion of point of evidence introduced in point A

A decimal outline is similar in format to the alphanumeric outline, but with a different numbering system: 1, 1.1, 1.2, etc. Text is written as short notes rather than full sentences.

  • 1.1.1 Sub-point of first point
  • 1.1.2 Sub-point of first point
  • 1.2 Second point

To write an effective research paper outline, it is important to pay attention to language. This is especially important if it is one you will show to your teacher or be assessed on.

There are four main considerations: parallelism, coordination, subordination and division.

Parallelism: Be consistent with grammatical form

Parallel structure or parallelism is the repetition of a particular grammatical form within a sentence, or in this case, between points and sub-points. This simply means that if the first point is a verb , the sub-point should also be a verb.

Example of parallelism:

  • Include different regions, focusing on the different arguments from those against immunization

Coordination: Be aware of each point’s weight

Your chosen subheadings should hold the same significance as each other, as should all first sub-points, secondary sub-points, and so on.

Example of coordination:

  • Include immunization figures in affected regions
  • Illnesses that can result from the measles virus

Subordination: Work from general to specific

Subordination refers to the separation of general points from specific. Your main headings should be quite general, and each level of sub-point should become more specific.

Example of subordination:

Division: break information into sub-points.

Your headings should be divided into two or more subsections. There is no limit to how many subsections you can include under each heading, but keep in mind that the information will be structured into a paragraph during the writing stage, so you should not go overboard with the number of sub-points.

Organize your key ideas and thoughts so that you are able to clearly convey the various aspects of your research question or thesis statement. Create separate points for the introduction, literature review, methodology, results, significance of your research along with its limitations. These sections will help you organize your thoughts and ensure that all relevant information is included in your research manuscript.  

Structure the outline logically  

As you create your outline, make sure that there is logical flow of ideas and arguments. Think through the sequence in which you will present your topic and ideas. However, the outline should be viewed as a guide, not a straitjacket. As you review the literature or gather data, the organization of your paper may change; adjust your outline accordingly.
  • A clear, detailed outline ensures that you always have something to help re-calibrate your writing should you feel yourself drifting into subject areas unrelated to the research problem. Use your outline to set boundaries around what you will investigate.
  • The outline can be key to staying motivated . You can put together an outline when you're excited about the project and everything is clicking; making an outline is never as overwhelming as sitting down and beginning to write a twenty page paper without any sense of where it is going.
  • An outline helps you organize multiple ideas about a topic . Most research problems can be analyzed from a variety of perspectives; an outline can help you sort out which modes of analysis are most appropriate to ensure the most robust findings are discovered.
  • An outline not only helps you organize your thoughts, but it can also serve as a schedule for when certain aspects of your writing should be accomplished . Structure and Writing Style

I.   General Approaches

There are two general approaches you can take when writing an outline for your paper:

The topic outline consists of short phrases. This approach is useful when you are dealing with a number of different issues that could be arranged in a variety of different ways in your paper. Due to short phrases having more content than using simple sentences, they create better content from which to build your paper.

The sentence outline is done in full sentences. This approach is useful when your paper focuses on complex issues in detail. The sentence outline is also useful because sentences themselves have many of the details in them needed to build a paper and it allows you to include those details in the sentences instead of having to create an outline of short phrases that goes on page after page.

II.   Steps to Making the Outline

A strong outline details each topic and subtopic in your paper, organizing these points so that they build your argument toward an evidence-based conclusion. Writing an outline will also help you focus on the task at hand and avoid unnecessary tangents, logical fallacies, and underdeveloped paragraphs.

  • Identify the research problem . The research problem is the focal point from which the rest of the outline flows. Try to sum up the point of your paper in one sentence or phrase. It also can be key to deciding what the title of your paper should be.
  • Identify the main categories . What main points will you analyze? The introduction describes all of your main points; the rest of  your paper can be spent developing those points.
  • Create the first category . What is the first point you want to cover? If the paper centers around a complicated term, a definition can be a good place to start. For a paper that concerns the application and testing of a particular theory, giving the general background on the theory can be a good place to begin.
  • Create subcategories . After you have followed these steps, create points under it that provide support for the main point. The number of categories that you use depends on the amount of information that you are trying to cover. There is no right or wrong number to use.

Once you have developed the basic outline of the paper, organize the contents to match the standard format of a research paper as described in this guide.

III.   Things to Consider When Writing an Outline

  • There is no rule dictating which approach is best . Choose either a topic outline or a sentence outline based on which one you believe will work best for you. However, once you begin developing an outline, it's helpful to stick to only one approach.
  • Both topic and sentence outlines use Roman and Arabic numerals along with capital and small letters of the alphabet arranged in a consistent and rigid sequence. A rigid format should be used especially if you are required to hand in your outline.
  • Although the format of an outline is rigid, it shouldn't make you inflexible about how to write your paper. Often when you start investigating a research problem [i.e., reviewing the research literature], especially if you are unfamiliar with the topic, you should anticipate the likelihood your analysis could go in different directions. If your paper changes focus, or you need to add new sections, then feel free to reorganize the outline.
  • If appropriate, organize the main points of your outline in chronological order . In papers where you need to trace the history or chronology of events or issues, it is important to arrange your outline in the same manner, knowing that it's easier to re-arrange things now than when you've almost finished your paper.
  • For a standard research paper of 15-20 pages, your outline should be no more than few pages in length . It may be helpful as you are developing your outline to also write down a tentative list of references.

A research paper outline is a basic format for writing an academic research paper. It follows the IMRAD format (Introduction, Methods, Results, and Discussion). However, this format varies depending on the type of research manuscript. A research paper outline consists of following sections to simplify the paper for readers. These sections help researchers build an effective paper outline.

1. Title Page

The title page provides important information which helps the editors, reviewers, and readers identify the manuscript and the authors at a glance. It also provides an overview of the field of research the research paper belongs to. The title should strike a balance between precise and detailed. Other generic details include author’s given name, affiliation, keywords that will provide indexing, details of the corresponding author etc. are added to the title page.

2. Abstract

Abstract is the most important section of the manuscript and will help the researcher create a detailed research paper outline . To be more precise, an abstract is like an advertisement to the researcher’s work and it influences the editor in deciding whether to submit the manuscript to reviewers or not. Writing an abstract is a challenging task. Researchers can write an exemplary abstract by selecting the content carefully and being concise.

3. Introduction

An introduction is a background statement that provides the context and approach of the research. It describes the problem statement with the assistance of the literature study and elaborates the requirement to update the knowledge gap. It sets the research hypothesis and informs the readers about the big research question.

This section is usually named as “Materials and Methods”, “Experiments” or “Patients and Methods” depending upon the type of journal. This purpose provides complete information on methods used for the research. Researchers should mention clear description of materials and their use in the research work. If the methods used in research are already published, give a brief account and refer to the original publication. However, if the method used is modified from the original method, then researcher should mention the modifications done to the original protocol and validate its accuracy, precision, and repeatability.

It is best to report results as tables and figures wherever possible. Also, avoid duplication of text and ensure that the text summarizes the findings. Report the results with appropriate descriptive statistics. Furthermore, report any unexpected events that could affect the research results, and mention complete account of observations and explanations for missing data (if any).

6. Discussion

The discussion should set the research in context, strengthen its importance and support the research hypothesis. Summarize the main results of the study in one or two paragraphs and show how they logically fit in an overall scheme of studies. Compare the results with other investigations in the field of research and explain the differences.

7. Acknowledgments

Acknowledgements identify and thank the contributors to the study, who are not under the criteria of co-authors. It also includes the recognition of funding agency and universities that award scholarships or fellowships to researchers.

8. Declaration of Competing Interests

Finally, declaring the competing interests is essential to abide by ethical norms of unique research publishing. Competing interests arise when the author has more than one role that may lead to a situation where there is a conflict of interest.

Steps to Write a Research Paper Outline

  • Write down all important ideas that occur to you concerning the research paper .
  • Answer questions such as – what is the topic of my paper? Why is the topic important? How to formulate the hypothesis? What are the major findings?
  • Add context and structure. Group all your ideas into sections – Introduction, Methods, Results, and Discussion/Conclusion.
  • Add relevant questions to each section. It is important to note down the questions. This will help you align your thoughts.
  • Expand the ideas based on the questions created in the paper outline.
  • After creating a detailed outline, discuss it with your mentors and peers.
  • Get enough feedback and decide on the journal you will submit to.
  • The process of real writing begins.

Many writers find it easier to write from an outline instead of starting from a blank page because the blank spaces in an outline that need filled in are a lot smaller than the vast blank space of an empty Word document. Keep these three elements in mind so you will be understood clearly:

  • What is it that you want to say? You cannot be organized if you are not clear about what you need to write about and your own ideas. This is why the Thesis Sentence is so important, it summarizes what you are saying in the paper.
  • How are you going to say what you need to say in a manner that others will understand? (Writing a paper is like telling a story – what information does the reader need to know first, what does the reader need to know next, and so on.)
  • When you write an academic paper you are writing for someone who knows a little bit less about the topic than you do – even if the only person you expect will read your paper is your teacher. If you are writing for someone who knows a little bit less than you do your writing will be clearer and more understandable than if you were trying to write for someone who knows everything that you know.

How do I write an outline?

  • Identify your topic statement or thesis statement.
  • Decide what points (facts, ideas, problems, events, solutions, etc.) you need to discuss in your paper. Make a list of them.
  • Put your points in a logical order so that each point connects back to your main point, to the point before it, and to the point after it. (Transitional sentences help with this, and making your points in a logical order helps you write your transitional sentences. A 'logical order' can also be thought of as 'what does my reader need to know first, what do they need to know next, and so on.)
  • Write possible transitions between paragraphs (what does the point you were just writing about have to do with the point you will write about next? What do both points have to do with your thesis sentence/main point?).

Remember that your outline is a rough idea of how your paper will develop; it does not have to be very formal or exact .

Below is a detailed sample outline about the Climate Change Crisis, probably more detailed than you likely need to make for your paper. If you were using this 'sample-outline' to write a paper maybe you might combine a few of the entries, and then you might write one or two or three sentences for each entry in the outline, for maybe a total of between 50 and 100 sentences. Or, if you were writing a book – and you might some day! – each entry in the outline might be a chapter of the book. Everyone organizes differently, so it is important to do what works best for you .

  • When you are almost done read the entire paper out loud – this will make it easier to notice missing words and unclear sentences. Here's a step-by-step guide to creating an effective outline for your research paper:

1. Understand the Requirements

Before you start creating an outline, make sure you understand the requirements of your research paper, including the length, formatting style (APA, MLA, Chicago, etc.), and any specific guidelines provided by your instructor.

2. Identify the Main Sections

Typically, a research paper includes the following main sections:

3. Brainstorm and Organize Ideas

List down all the key points, arguments, and information you want to include in each section. Group related ideas together and determine the logical flow of your paper.

In order for your speech to be as effective as possible, it needs to be organized into logical patterns. Information will need to be presented in a way your audience can understand. This is especially true if you already know a great deal about your topic. You will need to take careful steps to include pertinent information your audience might not know and to explain relationships that might not be evident to them. Using a standard outline format, you can make decisions about your main points, the specific information you will use to support those points, and the language you will use. Without an outline, your message is liable to lose logical integrity. It might even deteriorate into a list of bullet points with no apparent connection to each other except the topic, leaving your audience relieved when your speech is finally over.

A full-sentence outline lays a strong foundation for your message. This is called a PREPARATION OUTLINE . It will call on you to have one clear and specific purpose for your message. Writing your specific purpose in clear language serves you well. It helps you frame a clear, concrete central idea. It helps you exclude irrelevant information. It helps you focus only on information that directly bears on your thesis. It reduces the amount of research you must do. It suggests what kind of supporting evidence is needed, so less effort is expended in trying to figure out what to do next. It helps both you and your audience remember the central message of your speech.

The benefits of creating the Preparation Outline are as follows:

When you begin with a clear, concrete central idea, it acts as a kind of a compass for your outline. Each of the main points should directly relate to the central idea. The test of the scope will be a comparison of each main point to the central idea. If you find a poor match, you will know you’ve wandered outside the scope of the thesis. Let’s say the general purpose of your speech is to inform, and your broad topic area is wind-generated energy. Now you must narrow this to a specific purpose. You have many choices, but let’s say your specific purpose is to inform a group of property owners about the economics of wind farms where electrical energy is generated.

Your first main point could be that modern windmills require a very small land base, making the cost of real estate low. This is directly related to economics. All you need is information to support your claim that only a small land base is needed.

In your second main point, you might be tempted to claim that windmills don’t pollute in the ways other sources do. However, you will quickly note that this claim is unrelated to the thesis. You must resist the temptation to add it. Perhaps in another speech, your central idea will address environmental impact, but in this speech, you must stay within the economic scope. Perhaps you will say that once windmills are in place, they require virtually no maintenance. This claim is related to the thesis. Now all you need is supporting information to support this second claim.

Your third point, the point some audience members will want to hear, is the cost of generating electrical energy with windmills compared with other sources. This is clearly within the scope of energy economics. You should have no difficulty finding authoritative sources of information to support that claim. When you write in outline form, it is much easier to test the scope of your content because you can visually locate specific information very easily and then check it against your central idea.

Tests Logical Ordering of Information

You have many choices for your topic, and therefore, there are many ways your content can be logically organized. In the example above, we simply listed three main points that were important economic considerations about wind farms. Often the main points of a speech can be arranged into a logical pattern; let’s take a look at some such patterns.

  • A chronological pattern arranges main ideas in the order events occur. In some instances, reverse order might make sense. For instance, if your topic is archaeology, you might use the reverse order, describing the newest artifacts first.
  • A cause-and-effect pattern calls on you to describe a specific situation and explain what the effect is. However, most effects have more than one cause. Even dental cavities have multiple causes: genetics, poor nutrition, teeth too tightly spaced, sugar, ineffective brushing, and so on. If you choose a cause-and-effect pattern, make sure you have enough reliable support to do the topic justice.
  • A biographical pattern is usually chronological. In describing the events of an individual’s life, you will want to choose the three most significant events. Otherwise, the speech will end up as a very lengthy and often pointless timeline or bullet point list. For example, Mark Twain had several clear phases in his life. They include his life as a Mississippi riverboat captain, his success as a world-renowned writer and speaker, and his family life. A simple timeline would present great difficulty in highlighting the relationships between important events. An outline, however, would help you emphasize the key events that contributed to Mark Twain’s extraordinary life.
  • Although a compare-contrast pattern appears to dictate just two main points, McCroskey, Wrench, and Richmond explain how such can be structured as a speech with three main points. They say that “you can easily create a third point by giving basic information about what is being compared and what is being contrasted. For example, if you are giving a speech about two different medications, you could start by discussing what the medications’ basic purposes are. Then you could talk about the similarities, and then the differences, between the two medications.” [1]

Whatever logical pattern you use, if you examine your central idea and then look at the three main points in your outline, you should easily be able to see the logical way in which they relate.

Tests Relevance of Supporting Ideas

When you create an outline, you can clearly see that you need  supporting evidence  for each of your main points. For instance, using the example above, your first main point claims that less land is needed for windmills than for other utilities. Your supporting evidence should be about the amount of acreage required for a windmill and the amount of acreage required for other energy generation sites, such as nuclear power plants or hydroelectric generators. Your sources should come from experts in economics, economic development, or engineering. The evidence might even be expert opinions but not the opinions of ordinary people. The expert opinion will provide stronger support for your point.

Similarly, your second point claims that once a wind turbine is in place, there is virtually no maintenance cost. Your supporting evidence should show how much annual maintenance for a windmill costs and what the costs are for other energy plants. If you used a comparison with nuclear plants to support your first main point, you should do so again for the sake of consistency. It becomes very clear, then, that the third main point about the amount of electricity and its profitability needs authoritative references to compare it to the profit from energy generated at a nuclear power plant. In this third main point, you should make use of just a few well-selected statistics from authoritative sources to show the effectiveness of wind farms compared to the other energy sources you’ve cited.

Where do you find the kind of information you would need to support these main points? A reference librarian can quickly guide you to authoritative statistics manuals and help you make use of them. An important step you will notice is that the preparation outline includes its authoritative sources within the text. This is a major departure from the way you’ve learned to write a research paper. In the research paper, you can add that information to the end of a sentence, leaving the reader to turn to the last page for a fuller citation. In a speech, however, your listeners can’t do that. Whenever you use supporting information and sub-points, you need to fully cite your source so your audience can assess its importance. This is called an oral citation.

Because this is such a profound change from the academic habits that you’re probably used to, you will have to make a concerted effort to overcome the habits of the past and provide the information your listeners need when they need it.

Test the Balance and Proportion of the Speech

Part of the value of writing a full-sentence preparation outline is the visual space you use for each of your main points. Is each main point of approximately the same importance? Does each main point have the same number of supporting points? If you find that one of your main points has eight supporting points while the others only have three each, you have two choices: either choose the best three from the eight supporting points or strengthen the authoritative support for your other two main points.

Remember that you should use the best supporting evidence you can find even if it means investing more time in your search for knowledge.

Although we recommend writing a full-sentence outline during the speech preparation phase, you should also create a shortened outline that you can use as notes allowing for a strong delivery. This is called a SPEAKING OUTLINE . If you were to use the full-sentence outline when delivering your speech, you would do a great deal of reading, which would limit your ability to give eye contact and use gestures, hurting your connection with your audience. For this reason, we recommend writing a short-phrases and keywords on 4 × 6 notecards or a sheet of paper or two to use when you deliver your speech. The good news is that your three main points suggest how you should prepare your notecards.

Your first 4 × 6 notecard can contain your central idea and other keywords and phrases that will help you present your introduction. Your second card can contain your first main point, together with keywords and phrases to act as a map to follow as you present. If your first main point has an exact quotation you plan to present, you can include that on your card. Your third notecard should be related to your second main point, your fourth card should be about your third main point, and your fifth card should be related to your conclusion. In this way, your five notecards follow the very same organizational pattern as your full outline. In the next section, we will explore more fully how to create a speaking outline.

For creative writing, an outline may help organize the various plot threads and help keep track of character traits. Many people find that organizing an oral report or presentation in outline form helps them speak more effectively in front of a crowd. Below are the primary reasons for creating an outline.

Concept Mapping

Concept Mapping is a great way of organizing ideas to show relationships between things. You can use it to map out the ideas in your paper.

  • Begin by writing a main topic at the top of your page, and draw a circle around it.
  • Break your main topic into components, and write these components below the main topic. Circle each component.
  • Break these components down into smaller parts, and circle each part. As you get farther down the page, away from your main topic, the components become more specific.
  • Add linking lines between each component.
  • Add in words beside each linking line that explains the relationship between two connected bubbles. When you read the bubbles in descending order including the linking words you will usually get sentences relating the entire topic.

The state of AI in 2023: Generative AI’s breakout year

The latest annual McKinsey Global Survey  on the current state of AI confirms the explosive growth of generative AI (gen AI) tools . Less than a year after many of these tools debuted, one-third of our survey respondents say their organizations are using gen AI regularly in at least one business function. Amid recent advances, AI has risen from a topic relegated to tech employees to a focus of company leaders: nearly one-quarter of surveyed C-suite executives say they are personally using gen AI tools for work, and more than one-quarter of respondents from companies using AI say gen AI is already on their boards’ agendas. What’s more, 40 percent of respondents say their organizations will increase their investment in AI overall because of advances in gen AI. The findings show that these are still early days for managing gen AI–related risks, with less than half of respondents saying their organizations are mitigating even the risk they consider most relevant: inaccuracy.

The organizations that have already embedded AI capabilities have been the first to explore gen AI’s potential, and those seeing the most value from more traditional AI capabilities—a group we call AI high performers—are already outpacing others in their adoption of gen AI tools. 1 We define AI high performers as organizations that, according to respondents, attribute at least 20 percent of their EBIT to AI adoption.

The expected business disruption from gen AI is significant, and respondents predict meaningful changes to their workforces. They anticipate workforce cuts in certain areas and large reskilling efforts to address shifting talent needs. Yet while the use of gen AI might spur the adoption of other AI tools, we see few meaningful increases in organizations’ adoption of these technologies. The percent of organizations adopting any AI tools has held steady since 2022, and adoption remains concentrated within a small number of business functions.

The findings from the survey—which was in the field in mid-April 2023—show that, despite gen AI’s nascent public availability, experimentation with the tools  is already relatively common, and respondents expect the new capabilities to transform their industries. Gen AI has captured interest across the business population: individuals across regions, industries, and seniority levels are using gen AI for work and outside of work. Seventy-nine percent of all respondents say they’ve had at least some exposure to gen AI, either for work or outside of work, and 22 percent say they are regularly using it in their own work. While reported use is quite similar across seniority levels, it is highest among respondents working in the technology sector and those in North America.

Organizations, too, are now commonly using gen AI. One-third of all respondents say their organizations are already regularly using generative AI in at least one function—meaning that 60 percent of organizations with reported AI adoption are using gen AI. What’s more, 40 percent of those reporting AI adoption at their organizations say their companies expect to invest more in AI overall thanks to generative AI, and 28 percent say generative AI use is already on their board’s agenda. The most commonly reported business functions using these newer tools are the same as those in which AI use is most common overall: marketing and sales, product and service development, and service operations, such as customer care and back-office support. This suggests that organizations are pursuing these new tools where the most value is. In our previous research , these three areas, along with software engineering, showed the potential to deliver about 75 percent of the total annual value from generative AI use cases.

In these early days, expectations for gen AI’s impact are high : three-quarters of all respondents expect gen AI to cause significant or disruptive change in the nature of their industry’s competition in the next three years. Survey respondents working in the technology and financial-services industries are the most likely to expect disruptive change from gen AI. Our previous research shows  that, while all industries are indeed likely to see some degree of disruption, the level of impact is likely to vary. 2 “ The economic potential of generative AI: The next productivity frontier ,” McKinsey, June 14, 2023. Industries relying most heavily on knowledge work are likely to see more disruption—and potentially reap more value. While our estimates suggest that tech companies, unsurprisingly, are poised to see the highest impact from gen AI—adding value equivalent to as much as 9 percent of global industry revenue—knowledge-based industries such as banking (up to 5 percent), pharmaceuticals and medical products (also up to 5 percent), and education (up to 4 percent) could experience significant effects as well. By contrast, manufacturing-based industries, such as aerospace, automotives, and advanced electronics, could experience less disruptive effects. This stands in contrast to the impact of previous technology waves that affected manufacturing the most and is due to gen AI’s strengths in language-based activities, as opposed to those requiring physical labor.

Responses show many organizations not yet addressing potential risks from gen AI

According to the survey, few companies seem fully prepared for the widespread use of gen AI—or the business risks these tools may bring. Just 21 percent of respondents reporting AI adoption say their organizations have established policies governing employees’ use of gen AI technologies in their work. And when we asked specifically about the risks of adopting gen AI, few respondents say their companies are mitigating the most commonly cited risk with gen AI: inaccuracy. Respondents cite inaccuracy more frequently than both cybersecurity and regulatory compliance, which were the most common risks from AI overall in previous surveys. Just 32 percent say they’re mitigating inaccuracy, a smaller percentage than the 38 percent who say they mitigate cybersecurity risks. Interestingly, this figure is significantly lower than the percentage of respondents who reported mitigating AI-related cybersecurity last year (51 percent). Overall, much as we’ve seen in previous years, most respondents say their organizations are not addressing AI-related risks.

2. Leading companies are already ahead with gen AI

The survey results show that AI high performers—that is, organizations where respondents say at least 20 percent of EBIT in 2022 was attributable to AI use—are going all in on artificial intelligence, both with gen AI and more traditional AI capabilities. These organizations that achieve significant value from AI are already using gen AI in more business functions than other organizations do, especially in product and service development and risk and supply chain management. When looking at all AI capabilities—including more traditional machine learning capabilities, robotic process automation, and chatbots—AI high performers also are much more likely than others to use AI in product and service development, for uses such as product-development-cycle optimization, adding new features to existing products, and creating new AI-based products. These organizations also are using AI more often than other organizations in risk modeling and for uses within HR such as performance management and organization design and workforce deployment optimization.

Another difference from their peers: high performers’ gen AI efforts are less oriented toward cost reduction, which is a top priority at other organizations. Respondents from AI high performers are twice as likely as others to say their organizations’ top objective for gen AI is to create entirely new businesses or sources of revenue—and they’re most likely to cite the increase in the value of existing offerings through new AI-based features.

As we’ve seen in previous years , these high-performing organizations invest much more than others in AI: respondents from AI high performers are more than five times more likely than others to say they spend more than 20 percent of their digital budgets on AI. They also use AI capabilities more broadly throughout the organization. Respondents from high performers are much more likely than others to say that their organizations have adopted AI in four or more business functions and that they have embedded a higher number of AI capabilities. For example, respondents from high performers more often report embedding knowledge graphs in at least one product or business function process, in addition to gen AI and related natural-language capabilities.

While AI high performers are not immune to the challenges of capturing value from AI, the results suggest that the difficulties they face reflect their relative AI maturity, while others struggle with the more foundational, strategic elements of AI adoption. Respondents at AI high performers most often point to models and tools, such as monitoring model performance in production and retraining models as needed over time, as their top challenge. By comparison, other respondents cite strategy issues, such as setting a clearly defined AI vision that is linked with business value or finding sufficient resources.

The findings offer further evidence that even high performers haven’t mastered best practices regarding AI adoption, such as machine-learning-operations (MLOps) approaches, though they are much more likely than others to do so. For example, just 35 percent of respondents at AI high performers report that where possible, their organizations assemble existing components, rather than reinvent them, but that’s a much larger share than the 19 percent of respondents from other organizations who report that practice.

Many specialized MLOps technologies and practices  may be needed to adopt some of the more transformative uses cases that gen AI applications can deliver—and do so as safely as possible. Live-model operations is one such area, where monitoring systems and setting up instant alerts to enable rapid issue resolution can keep gen AI systems in check. High performers stand out in this respect but have room to grow: one-quarter of respondents from these organizations say their entire system is monitored and equipped with instant alerts, compared with just 12 percent of other respondents.

3. AI-related talent needs shift, and AI’s workforce effects are expected to be substantial

Our latest survey results show changes in the roles that organizations are filling to support their AI ambitions. In the past year, organizations using AI most often hired data engineers, machine learning engineers, and Al data scientists—all roles that respondents commonly reported hiring in the previous survey. But a much smaller share of respondents report hiring AI-related-software engineers—the most-hired role last year—than in the previous survey (28 percent in the latest survey, down from 39 percent). Roles in prompt engineering have recently emerged, as the need for that skill set rises alongside gen AI adoption, with 7 percent of respondents whose organizations have adopted AI reporting those hires in the past year.

The findings suggest that hiring for AI-related roles remains a challenge but has become somewhat easier over the past year, which could reflect the spate of layoffs at technology companies from late 2022 through the first half of 2023. Smaller shares of respondents than in the previous survey report difficulty hiring for roles such as AI data scientists, data engineers, and data-visualization specialists, though responses suggest that hiring machine learning engineers and AI product owners remains as much of a challenge as in the previous year.

Looking ahead to the next three years, respondents predict that the adoption of AI will reshape many roles in the workforce. Generally, they expect more employees to be reskilled than to be separated. Nearly four in ten respondents reporting AI adoption expect more than 20 percent of their companies’ workforces will be reskilled, whereas 8 percent of respondents say the size of their workforces will decrease by more than 20 percent.

Looking specifically at gen AI’s predicted impact, service operations is the only function in which most respondents expect to see a decrease in workforce size at their organizations. This finding generally aligns with what our recent research  suggests: while the emergence of gen AI increased our estimate of the percentage of worker activities that could be automated (60 to 70 percent, up from 50 percent), this doesn’t necessarily translate into the automation of an entire role.

AI high performers are expected to conduct much higher levels of reskilling than other companies are. Respondents at these organizations are over three times more likely than others to say their organizations will reskill more than 30 percent of their workforces over the next three years as a result of AI adoption.

4. With all eyes on gen AI, AI adoption and impact remain steady

While the use of gen AI tools is spreading rapidly, the survey data doesn’t show that these newer tools are propelling organizations’ overall AI adoption. The share of organizations that have adopted AI overall remains steady, at least for the moment, with 55 percent of respondents reporting that their organizations have adopted AI. Less than a third of respondents continue to say that their organizations have adopted AI in more than one business function, suggesting that AI use remains limited in scope. Product and service development and service operations continue to be the two business functions in which respondents most often report AI adoption, as was true in the previous four surveys. And overall, just 23 percent of respondents say at least 5 percent of their organizations’ EBIT last year was attributable to their use of AI—essentially flat with the previous survey—suggesting there is much more room to capture value.

Organizations continue to see returns in the business areas in which they are using AI, and they plan to increase investment in the years ahead. We see a majority of respondents reporting AI-related revenue increases within each business function using AI. And looking ahead, more than two-thirds expect their organizations to increase their AI investment over the next three years.

The online survey was in the field April 11 to 21, 2023, and garnered responses from 1,684 participants representing the full range of regions, industries, company sizes, functional specialties, and tenures. Of those respondents, 913 said their organizations had adopted AI in at least one function and were asked questions about their organizations’ AI use. To adjust for differences in response rates, the data are weighted by the contribution of each respondent’s nation to global GDP.
